21Implementation Roadmap & Measuring ROI
A 90-day plan to roll out AI, the change-management moves that make people actually use it, and how to calculate and report ROI credibly.
What you'll learn
- Plan a 30/60/90-day AI rollout
- Drive adoption with training, champions and policies
- Measure baselines and outcomes
- Calculate and present ROI
The 90-day plan
Learn & quick wins
- Give the team AI assistant access + 1-hour prompting workshop
- Write a simple AI use policy (what data goes where)
- Run the task inventory; choose 1–2 pilots
- Measure baselines
- Start a shared prompt library
Automate one workflow
- Build the pilot workflow with human approval
- Launch a FAQ assistant on your own docs
- Log every AI output and correction
- Weekly review: accuracy, time saved, issues
- Fix prompts, data and edge cases
Scale & extend
- Present results vs. baseline
- Scale what worked to other teams/channels
- Introduce a supervised agent for one multi-step task
- Evaluate local models for sensitive data
- Set next quarter's roadmap
Adoption: the part most projects fail at
Champions
Pick 1–2 enthusiastic people per team to test first, collect feedback and help colleagues.
Role-specific training
Show each role 3–5 prompts for their actual work, not generic demos.
Clear policy
Which tools are approved, what data is allowed, when human review is required.
Honest framing
Position AI as removing drudgery. Involve staff in deciding what to automate.
Share wins
Post before/after numbers and stories weekly. Momentum is contagious.
Feedback loop
Easy way to report bad outputs — then actually fix them.
What to measure
| Category | Metrics |
|---|---|
| Efficiency | Time per task · tasks per person per day · hours freed per week |
| Speed | First response time · turnaround time · cycle time |
| Revenue | Lead → customer conversion · bookings · average order value · upsells |
| Quality | Error rate · % AI outputs approved without edits · customer satisfaction |
| Cost | Tool/API costs · setup cost · maintenance hours |
| Adoption | Weekly active users · % of eligible tasks using AI |
Calculating ROI
Monthly value = (hours saved × hourly cost) + added gross profit + error costs avoided
Monthly cost = tool subscriptions + API usage + maintenance time
Monthly net = Monthly value − Monthly cost
ROI (first year) = (12 × Monthly net − setup cost) ÷ (setup cost + 12 × Monthly cost)
Payback (months) = setup cost ÷ Monthly net

Key takeaways
- Run AI rollouts in 30/60/90-day phases: learn, automate one workflow, then scale.
- Adoption needs champions, role-specific training, a clear policy and visible wins.
- Measure efficiency, speed, revenue, quality, cost and adoption against a baseline.
- Calculate ROI and payback conservatively — credibility compounds.
Knowledge check
0 / 3Q1Setup ₱40,000; net benefit ₱20,000/month. Payback?
40,000 ÷ 20,000 = 2 months.
Q2Which drives adoption most directly?
People adopt tools that visibly help with their own work.
Q3Why measure a baseline before the pilot?
Without before numbers, you can't credibly show impact.
